The Cynefin Framework: The Decision Tool Every Entrepreneur Needs But Nobody Taught You
The Problem With One-Size-Fits-All Thinking
Most entrepreneurs treat every business problem as if there is always a clear, known solution that just needs to be applied correctly. This is one of the most expensive mistakes in business.
What Is the Cynefin Framework?
The Cynefin framework (pronounced "ku-NEV-in") was developed by Dave Snowden at IBM in 1999. It classifies problems into five types, each requiring a fundamentally different decision-making approach.
**1. Clear** — Best practices exist and should be applied. *Sense → Categorise → Respond*
**2. Complicated** — Requires expert analysis. *Sense → Analyse → Respond*
**3. Complex** — Cause and effect only understood in retrospect. *Probe → Sense → Respond*
**4. Chaotic** — Immediate action required. *Act → Sense → Respond*
**5. Disorder** — You do not know which domain you are in. The most dangerous state.
Why This Matters for Entrepreneurs
The most common mistake entrepreneurs make is applying Complicated thinking to Complex problems. Complicated thinking says: find the expert, get the analysis, apply the best practice. This fails catastrophically for Complex problems, which require experimentation — not analysis.
The BACE Application
The BACE framework integrates Cynefin classification as the first step in every decision analysis. Complex problems receive a −5 point Confidence Score modifier. Chaotic problems receive −10. Wicked problems receive −8. This is an honest acknowledgement that some problems cannot be fully resolved by analysis.
The Practical Question
Before your next major decision, ask: what type of problem is this? The Cynefin framework will not make your decisions for you. But it will ensure you are using the right thinking for the right problem.
